How Your Brain Builds Sentences While You Speak

You are running a three-stage factory at two words per second. Knowing the stages changes how you use it.

You don’t know most of the sentence you’re currently saying. That sounds wrong (it’s your sentence) but introspect honestly: when you started it, did you know how it would end? Speech feels like reading from an inner script. It’s actually closer to laying track in front of a moving train.

The three-stage factory

Psycholinguist Willem Levelt mapped the machinery: a conceptualizer decides what to mean, a formulator picks words and grammar for it, and an articulator turns the plan into muscle movements, lips, tongue, breath. All three run simultaneously, on different chunks: you’re articulating phrase one while formulating phrase two and conceptualizing phrase three.

The bottleneck is lexical access, fetching each word from a store of tens of thousands in a few hundred milliseconds. Levelt, Roelofs and Meyer showed this retrieval happens in stages (meaning first, then sound), which is why a word can be almost there: you know it starts with M, you know the rhythm, and the shelf still hands you nothing. The pipeline explains your worst moments: fillers appear when the formulator falls behind the articulator, and tip-of-the-tongue states are a fetch that half-completed.

Worth knowing

This is why you can’t “just think before you speak.”

There is no pause button between thought and voice, the stages overlap by design. What you can control is the LOAD you place on each stage: simpler sentence shapes, familiar words, and a planned first phrase all lighten the formulator exactly where fluency breaks.

Feed the factory what it can process

  • Commit to short sentence frames. The formulator handles “X does Y” effortlessly; nested clauses make it queue work it can’t finish in time. Complexity of ideas is fine: complexity of syntax is what jams.
  • Warm the first phrase. The hardest fetches happen at the start of a turn, when nothing is pre-planned. Deciding your opening five words before speaking gives the pipeline a head start it keeps for the whole answer.
  • Let the almost-word go. Hunting a stuck word stalls the entire factory. Say a plainer neighbour (“the tool”, “the feeling”) and keep the line moving: the precise word usually arrives two sentences later, free.

When not to bother: relaxed conversation among friends, the pipeline self-regulates when stakes are low. This is equipment for the moments load spikes: openings, answers, anything on record.

Pick any topic you know well. Before you speak a word, do one thing:

  1. Silently choose your first five words: exactly, not roughly.
  2. Say them, and let the rest of the answer follow for thirty seconds.
  3. Notice where the first stall happens. It will be later than usual: that’s the head start still paying out.
